How AI Changes Product Development: Execution Is Cheap, Judgment Is Not

AI is everywhere right now. Every week there is a new tool. A new agency. A new framework. A new promise that everything just got easier. In many ways, it did. You can generate code faster. You can prototype faster. You can explore ideas without waiting weeks for engineering cycles.

When something becomes easier, something else becomes more important.

Execution Is Cheap. Direction Is Not.

I recognize that AI makes execution cheaper. That part is obvious. You can generate dozens of variations of a feature in minutes. You can scaffold an application in an afternoon. You can simulate flows without touching production. The friction that used to slow teams down is disappearing. Output increases. That is real. The first-order effect of AI is easy to see. Execution gets cheaper. Teams move faster. More ideas get built. The second-order effect is less obvious. When execution becomes cheap, execution stops being the constraint. Judgment becomes the constraint.

The bottleneck moves. It moves from building to deciding. From shipping to choosing. From output to direction.

That is the shift I care about. I have watched teams produce more in a week than they used to in a month. More ideas. More prototypes. More surface area. But more output does not automatically create more clarity. In some cases, it amplifies confusion. AI does not remove the cost of poor direction. It exposes it.

If a team can build faster but still does not know what should exist, they do not gain an advantage. They simply make the wrong things faster. And when that happens, the cost compounds. It shifts to the people who can define what matters. Once we accept that we can produce almost anything, the real question becomes different. Who do we trust? Who do we hire? Who do we empower inside the team? Not just the person who can generate the most output. Not just the person who can prompt the fastest. The person who can validate. The person who can make solid judgments. The person who can look at ten variations and say, this one moves us forward and the rest are noise.

Clear intent becomes leverage. Defined boundaries become leverage. Ownership becomes leverage. The ability to say no becomes more valuable than the ability to ship quickly. When you can create ten variations in an afternoon, judgment determines whether any of them are meaningful. One moves us forward. The rest do not. This is where the human becomes more valuable, not less.

AI can generate options. It can accelerate production. It can explore permutations at scale. That is powerful. But someone still has to say, this is not important for this project. This direction creates unnecessary complexity. This tech stack will not hold up. This is over engineered. This is too simple. This solves the wrong problem. Those decisions are not automated.

In a world shaped by AI, the most important question is not what can be generated. It is who can judge what has value. AI can produce endlessly. It can suggest, expand, remix, and accelerate. But it cannot care about the outcome. It cannot hold context the way a responsible person can. It cannot own the consequences of a bad decision.

The real leverage now sits with the human who can look at everything that AI produces and say, this is what matters. This is aligned. This moves us forward. In the world of AI, the most valuable component is not the system. It is the person with the judgment to direct it.

Prototypes Are Easy. Judgment Is Not.

Interactive prototypes used to be expensive. That cost forced teams to think carefully before committing. Now you can model workflows quickly. You can explore edge cases without touching production. You can simulate behavior without risking the system.

That is powerful. I use it. I value it. But if AI increases production capacity, something else has to govern that capacity. More artifacts do not create alignment. More options do not create clarity. More speed does not create strategy.

Validation before commitment protects teams. Nothing should reach engineering without validated intent. The ease of building does not remove the responsibility to decide well.

More Ideas. More Complexity.

AI increases idea velocity, and that sounds like pure upside. It can generate more ideas, more prototypes, and more directions than a team could have explored on its own. But every new idea creates a decision. Every prototype creates something that has to be evaluated, tested, validated, or discarded. Just because we can generate one hundred versions of something does not mean we should attempt to validate one hundred versions.

The work does not disappear. It shifts. We spend more time deciding what works, proving what works, and protecting the team from chasing everything that can be produced. Judgment is required not only for what comes out of AI, but for what goes into it. The quality of the input shapes the quality of the output.

If we are not disciplined, idea velocity turns into overload. More experiments, more partial directions, more decisions competing for attention. That increases complexity and stretches focus thin.

I believe we should use AI aggressively where it makes sense. I also believe we should avoid using it where it does not. The ability to decide when AI should be applied is almost as important as the ability to apply it. Acceleration without discipline increases complexity. Acceleration with judgment increases progress.

The Real Shift

AI does not primarily change how code is written. It changes where thinking needs to happen.

For years, teams learned inside production systems. They discovered intent while dealing with architecture, security, and integration constraints at the same time. Production is an expensive place to learn.

AI makes it possible to move discovery earlier. Explore behavior first, validate experience first, and surface unknowns before commitment. Engineer against a known target instead of a moving one. First-order thinking focuses on writing code faster. Second-order thinking focuses on reducing how often engineering absorbs uncertainty. That is a deeper shift than productivity.

Where the Edge Actually Is

This is not about chasing AI. It is not about replacing engineers. It is not about shipping as fast as possible.

AI gives us the ability to generate more than ever before. If we used to produce ten variations, now we can produce one hundred. But the real edge is not in producing one hundred. It is in having the discipline to surface the ten best.

The teams that will stand out are not the ones exploring every possible direction. They are the ones capable of producing the fewest, highest quality options and then rigorously validating those. Fewer variations. Higher quality thinking. Stronger research. Clearer rules for what gets tested and what gets discarded.

The question is no longer how many ideas we can generate. It is how intentionally we generate them. Can we use AI to elevate the quality of our options instead of multiplying them? Can we narrow faster instead of expanding endlessly?

That is where the advantage shifts. It shifts to teams that can use AI to identify the strongest possibilities early, focus on them, and apply disciplined validation. It shifts to people whose judgment determines not only what gets built, but what never gets considered.

The second order effect is not that AI produces more content or more options. It is that it raises the standard for judgment. It creates an environment where higher quality people and higher quality teams matter more, not less.

Execution will continue to get cheaper. The bar for judgment will continue to rise. That is the shift we should be paying attention to.
